A: It looks less like a course and more like a coached transformation. Role-specific skill tracks, built around your actual tools and data, reinforced over 4–8 weeks, with output-based completion criteria — not multiple-choice quizzes.
Q: How do we know it’s working?
A: Measure behaviour change, not course completion. Are people actually using AI tools 30 days after training? Has the target workflow measurably improved? If you can only report completion rates, your training isn’t working.
The Training Trap
This is Part 3 in our series on enterprise AI implementation. In Part 1, we covered why 73% of AI pilots fail. In Part 2, we laid out the playbook for getting from pilot to production.
But even organisations that successfully deploy AI hit a wall: the system works, but nobody uses it.
Accenture’s 2025 research found that while 74% of companies have deployed at least one AI tool, only 36% report meaningful adoption among target users. The technology is live. The behaviour hasn’t changed.
The default response is training. And the default training is a two-day workshop where a vendor explains what large language models are, everyone writes a few prompts, and life goes back to normal.
This is the training trap: confusing exposure with capability.
Why Generic AI Training Fails
1. It teaches concepts, not workflows
Knowing what a transformer architecture is doesn’t help a financial analyst build better forecasts. Understanding token limits doesn’t help an HR manager screen candidates more effectively.
Generic training answers questions nobody in your organisation is asking. The question your procurement team has isn’t “What is generative AI?” — it’s “Can this help me process 200 supplier RFPs faster without missing compliance requirements?“
2. It’s disconnected from real tools
Your teams don’t use “AI” in the abstract. They use specific tools — Copilot in Excel, Claude in their browser, a custom internal application, or a vendor platform with AI features bolted on.
Training that uses demo environments with sample data teaches people to use a tool they’ll never see again. Training built around the actual tools, with actual company data, teaches skills that transfer to Monday morning.
3. It’s a one-off event
Behavioural science is clear on this: a single training event changes knowledge temporarily but rarely changes behaviour permanently. The forgetting curve is brutal — within a week, people retain less than 25% of workshop content.
Effective capability building happens over weeks, not days. It involves practice, feedback, reinforcement, and accountability.
4. It’s the same for everyone
A C-suite executive, a project manager, and a data analyst need fundamentally different AI skills. The executive needs to evaluate AI investment decisions. The PM needs to manage AI-augmented workflows. The analyst needs to use AI tools productively every day.
One curriculum cannot serve all three. Yet most organisations deliver exactly that.
What Real Capability Building Looks Like
Layer 1: AI Literacy for Leadership (1 day)
Who: C-suite, VPs, senior directors Goal: Confident AI decision-making, not technical proficiency
Leaders don’t need to write prompts. They need to:
- Evaluate AI opportunities against business impact, not hype
- Ask the right questions when vendors pitch AI solutions
- Set realistic expectations for timeline, cost, and ROI
- Govern AI risk — bias, security, compliance, reputational exposure
The best executive AI programmes we’ve run feel less like training and more like a structured strategy session. Executives arrive with their actual AI investment decisions and leave with a framework for making them.
Layer 2: AI-Enabled Management (4 weeks)
Who: People managers, project leads, department heads Goal: Redesign workflows and manage human-AI collaboration
This is the most neglected layer, and often the most impactful. Middle management is where AI adoption lives or dies. If managers don’t understand how to redesign processes around AI tools, their teams won’t adopt them — regardless of how good the training is.
Week 1: Audit current workflows — where does your team spend time on tasks AI could assist with? Week 2: Design AI-augmented workflows — what changes? What stays human? Week 3: Pilot the redesigned workflow with a small group Week 4: Measure results, adjust, plan rollout
The output isn’t a certificate. It’s a documented workflow redesign with measured results.
Layer 3: AI Skills for Practitioners (6 weeks)
Who: Analysts, engineers, specialists, individual contributors Goal: Daily, productive use of AI tools in their actual work
This is where most organisations start — and where most go wrong by making it a generic workshop instead of a sustained programme.
An effective practitioner programme includes:
- Role-specific tracks — a sales analyst and a compliance officer use AI differently
- Real tools, real data — exercises built around your actual platforms and datasets
- Weekly live sessions — not pre-recorded videos, but facilitated problem-solving
- Async practice — structured assignments using AI in their real workflow between sessions
- Capstone project — a deliverable that demonstrates real skill, using real work
- Manager involvement — their direct supervisor reviews outputs and supports practice time
The output hierarchy
The difference between training that works and training that doesn’t is what you measure:

If your training programme only measures levels 1 and 2, it’s a box-ticking exercise. Levels 3 and 4 are where the value lives.
The Sustainability Problem
Even good training programmes fail if the organisation doesn’t sustain the change. We’ve seen companies run excellent 6-week programmes, then watch adoption decay to pre-training levels within three months.
What sustains AI capability:
Internal champions, not external trainers
Every cohort should produce 2–3 people who can train others. These aren’t formal “AI ambassadors” with a badge and a Slack channel. They’re the people who got genuinely good at using AI in their role and naturally help their colleagues.
Build a train-the-trainer component into your programme. By the third cohort, your internal champions should be co-facilitating sessions. By the fifth, they should be running them.
Embedded practice, not optional resources
“We gave everyone access to an AI tool and shared some best-practice guides” is not a capability building strategy. It’s a hope strategy.
Embed AI usage into existing workflows and processes:
- Add AI-assisted analysis as a step in your reporting process
- Include AI tool usage in project templates
- Make “How did you use AI?” a standard question in retrospectives
When AI usage is part of how work gets done — not an optional add-on — adoption sustains itself.
Continuous measurement
Track AI tool adoption monthly, not just during the training period:
- Active usage rate — what percentage of trained employees used an AI tool this week?
- Workflow impact — are the redesigned workflows still being followed?
- Support requests — are people asking for help (good) or ignoring the tools (bad)?
If adoption drops below 60% within 90 days, you have a sustainability problem. Diagnose whether it’s a tool problem (the AI isn’t useful enough), a workflow problem (the process wasn’t actually redesigned), or a culture problem (managers aren’t reinforcing the change).
The ROI of Getting This Right
When capability building works, the numbers are compelling:
- Productivity gains of 20–40% in AI-augmented workflows are typical, not exceptional
- Training ROI breaks even within 8–12 weeks when programmes are connected to real workflow improvements
- Retention improves — employees who receive meaningful AI training are 34% less likely to leave within 12 months (LinkedIn Workplace Learning Report, 2025)
- Second and third AI projects move 50% faster because the organisation has the internal capability to drive them
The most expensive AI training is the kind that doesn’t change anything. A two-day workshop at $500 per head that produces zero behaviour change is infinitely more expensive than a six-week programme at $2,000 per head that produces measurable productivity gains.
